“Plans are only good intentions unless they are immediately implemented into hard work.”
In the implementation of SAFe, we have learned five steps up till now in which the first four-point was about the urgency of change, a critical mass of informed and committed people to implement the change, and the fifth one is about strategy creation and identifying the ARTs and value stream. In this article, we will learn about creating the implementing plan. Up to this point in SAFe implementation, we mainly concentrated on conceptualizing change. But in this, it will be about identifying strategies for implementing new ways of working.
Creating the plan for implementation involves the basic three steps as
Choosing the first value stream
Decide on first ARTs
Creating an initial plan for further ARTs and value stream
In detail, these steps are mentioned below for a better understanding
Choosing the First Value Stream
A developing value stream is always the contestant for a new way of working. In larger enterprises, there are much more development opportunities but there is not a single way of starting, so picking up an initial target among many is a smart move for enterprises. This move allows complete focus and resources on the single starting point of implementing SAFe.
Once the selection of value stream is completed, to define the development of value stream, boundaries, individuals, deliverables, ARTs, and different parameters additional analysis is done.
Development Value Streams Cross Boundaries
Much developing value stream along with Arts are scattered at different locations rather than co-located. Even though this seems quite complicating but it has to be accepted as a reality as it doesn’t change the basic model. Even to support these ARTs have various options that include multi-location face-to-face PI and live video connections within sites. Even if this helps to expand geographically, companies at the start have to start from their current situations only.
Deciding on the First ARTs in Large Value Stream
After completion of identifying the first developing value, stream enterprises should focus on their first ARTs for creating short-term wins. This move will yield institutional knowledge which can be applied to other ARTs. Sometimes the first value stream is first ART so there is no need to extra concentrate on the decision needed to take separately for first ARTs. In a smaller developing values stream, it is easy to handle the solution but in cases of larger value streams, it’s better to provide the support of more leaders, and stakeholders within the stream. In many cases, enterprises obtain their first ART at the intersection of factors like Leadership support, clear products, collaborating team, and significant program challenges or in short opportunities. Those are explained as:
Leadership Support- Some leaders may have prior training in SAFe or experience in it. It is a better chance for them to put their training in work and benefits team with their prior experience.
Clear product- Things that are sold directly or valued highly in such product SAFe are easily applied.
Collaborating teams- In enterprises whether they are agile or not teams are collaborating on creating a large solution. While given the challenge teams are ready to take the change positively.
Significant program challenges or opportunities- As change is always hard the smart companies select a single subject to work on which is true value to effort and completing it gives short win confidence providing immediate benefits, faster and broader adoption.
Create Initial Plan for further ARTs and Value Stream.
Even before launching the first ART, the implementation plan has already shown signs of forming. This means the change has already started to happen to take a visible shape. Its signs are
The new vision is already communicated within the company
Aligning of principle stakeholders is started
People are catching on to the change assuming that something is big in the surrounding is forming.
In this forming LACE holds a PI planning and invites other stakeholders as the business owner to help in defining the future implementation strategy to gain more profit stated in the saying, “Plan specifically, so that you can implement flexibly.”
In our upcoming article, we will explain the details about the further step of SAFe implementation that is, preparing for ART launch.
